They happen because FinTechs treat executive hiring reactively: a gap appears, pressure builds, and a search gets launched in a hurry. The brief is written fast. The process is compressed. And the hire ends up being made against the immediate need rather than what the company actually requires at the next stage.

What Changes Between Series A and Series C
The executive team that works at Series A is often the wrong team for Series C. Most founders know this intellectually. Fewer act on it before the cracks appear.
At Series A, the founding team is usually still doing a lot of the functional work themselves. The company is still finding product-market fit, and the executives who add the most value are the ones who can build from nothing, make decent decisions with limited information, and operate without much infrastructure around them. Generalism is a genuine asset here. Being able to cover multiple functions and move fast matters more than deep specialization in any one area.
By Series B, that starts to change. The product works, the customer base is growing, and the functional challenges are getting too complex for generalists to hold. What’s needed now are leaders who can build and run scaled teams – a VP of Engineering who can manage 30 engineers, not just lead five. A Head of Compliance who can design a program that passes regulatory scrutiny, not just manage a ticketing queue.
By Series C, the executive layer needs to look and operate more like a mature company. Leaders who’ve run functions at scale, who can represent the business credibly to regulators and institutional partners, and who can attract strong talent underneath them. The bar is higher, and the profiles required are genuinely different.
The Roles That Matter Most at Each Stage
Series A to Series B: Foundation Hires
The hires that define this window are typically the first VP of Engineering or CTO (if the founders aren’t themselves technical at the depth required), the first Head of Compliance or General Counsel in regulated markets, and the first commercial leader with real market-facing accountability.
These roles set the operating model for the next phase. Hire too junior and you’re rebuilding the function 18 months later. Hire too senior and the individual is underutilized and disengaged before the business is ready for what they can offer. Getting the level right matters as much as getting the person right.
Series B to Series C: Scaling the Function
This is typically when the CPO and CRO hires become urgent. The product function needs someone who can run a multi-squad organization with clear prioritization frameworks and commercial accountability. The revenue function needs a leader who can build a repeatable sales motion rather than relying on founder-led deals to close every contract.
It’s also the stage at which the CFO hire becomes a genuine strategic priority rather than a finance management role. The CFO who gets a FinTech ready for Series C or an IPO path is a materially different profile from the Head of Finance who managed the accounts through Series A. Treating them as interchangeable is one of the more costly mistakes at this stage.
Series C and Beyond: The Commercial and Risk Layer
By Series C, the executive layer should include leaders who have genuinely operated at scale. The CRO, CCO, and COO hires at this point are often the ones that determine whether the business can access institutional partnerships, banking licenses, or regulated market positions that the next phase of growth depends on.
These are also the roles that sit squarely in executive search territory. They require proactive search rather than advertising, and they’re typically filled from a small pool of candidates with directly relevant FinTech experience. Finding them takes time, which is one more reason to start earlier than feels necessary.
The Most Common Sequencing Mistakes
Hiring a CRO before the product is ready to sell.
A Chief Revenue Officer brought into a FinTech where the product is still in development, or where the go-to-market motion isn’t defined yet, will spend their first six months building structure for a commercial engine with nothing to run through it. The result is an expensive hire who can’t show impact, and a board that starts asking questions.
Delaying the Compliance hire.
In regulated FinTechs, compliance isn’t a back-office function. It’s core to the operating model. Founders who treat the Head of Compliance as a later-stage priority consistently find themselves dealing with regulatory gaps, examiner findings, and banking partner demands that require expensive remediation at exactly the point when they should be focused on growth.
Hiring for the current stage rather than the next one.
A VP of Engineering who was excellent at building an early product may not be the right person to lead an engineering organization of 80. Spotting when a functional leader needs support, a change in scope, or a transition before the function breaks is one of the most important things a FinTech CEO has to get right.
